The Fruitless Quest For Inbox Zero: Eight Tips To Protect Your Time

You can seek to impose order on your inbox all you like – but eventually you’ll need to confront the fact that the deluge of messages, and the urge you feel to get them all dealt with, aren’t really about technology.

At the back-end of 2018, I did an experiment, I exported nearly two years worth of email and meeting data into an analytics tool.

The results were unsurprising to me , but still alarming.

Time spent in meetings , especially meetings arranged by others, was increasing exponentially.  The amount of email was increasing too.

Four years earlier I wrote a post called Six Ways To Kill Email , which set out a discipline for drastic email reduction.

This regime worked for a long time, my inbox never contained more than half a dozen items. So what failed and why?

We don’t have a technology problem, we have a boundary problem

We’ve never had more productivity tools than we’ve had today, and yet we’ve rarely felt less productive.

Part of the problem is that our new tools have given people unparalleled powers to intruding into one anothers time.

  • Want a meeting? Spot some free time in their calendar and grab it.
  • Need them at the weekend? Message them from your phone.
  • Can’t get hold of them? DM them via their preferred social network

As Jason Fried and David Heinemeir Hansson write in their book It Doesn’t Have To Be Crazy At Work companies are failing to protect their most precious resource – their employees time and attention.

It’s now perfectly acceptable to have a culture of back to back meetings, and even double or triple booked meetings.

As they write “the shared calendar is one of the most destructive inventions of modern times. People’s calendars are not only completely transparent, they are optimized to be filled in by anyone who simply feels like it”.

It was this realisation , that most things in my calendar had been put there by other people, that led me to create some new rules at the beginning of the year.

It was a silent new years resolution to myself to do something to address the overload. As a third of the year has gone – this is how I’ve gotten on.


1: Ignore the quest for Inbox Zero

Inbox Zero (the idea that every time you visit your inbox, you should systematically “process to zero”) was quite the thing a few years ago but in my experience it doesn’t work – as it actually focuses on email as the cause of the problem rather than the symptom.

Even when you do successfully reach Inbox Zero, it doesn’t reliably bring calm if you’re still being invited to lots of meetings and assaulted by instant messaging.

2: Give yourself permission to walk out of meetings

Last year Elon Musk sent a memo to his staff advising them to ‘just walk out of bad meetings’.  Funnily enough it was a rule we had at Bromford many years ago instigated by then CEO Mick Kent.

Walking out of meetings, or not turning up to ones that you’ve previously accepted may seem like bad manners. However if we are serious about valuing peoples time we have to develop new codes that allow people to maximise their productivity and creativity rather than just be polite and wasteful.

3: Don’t send any emails

This is by far the most effective thing you can do. Every email you send begs a reply – sometimes several. By pressing send you are literally making work for yourself. Copying people in to every email is not effective information sharing. Email in 2019 is still effective, but it’s best used sparingly.

4: Divert long chat threads to Chat Apps 

At the formation of Bromford Lab , we turned off in-team email and moved to Whatsapp. Along with Trello and Google Docs, it’s the tool that’s survived five years of uninterrupted use. WhatsApp is great for creating groups and promoting a more social place to chat and interact without the annoyance of email threads. It doesn’t beg you to respond.

4: Delete emails that are three days old 

This takes some bravery – but trust me it works. If you haven’t looked at something for three days it simply can’t be very important. Delete it. If anyone is bothered they will chase you up on it. 90% of the time they don’t – it was low value work that never really needed doing.

5: Unsubscribe from everything 

Make it part of your day to unsubscribe from at least five email lists. Email marketeers breed like rabbits but you can stem the flow by turning off their constant distractions. Don’t just delete them and hope they will go away – they won’t. Also go into the notification settings of any work networks like Yammer you are part of. Turn them off – you’ll see a huge difference instantly.

6: Use Pomodoro for manageable periods of focus

It might sound easy to work on one task for 25 minutes with no interruptions, but it actually isn’t. Pomodoro is a cyclical system where you work in short sprints , which makes sure you’re consistently productive. You also get to take regular breaks that boost your motivation. Use a Pomodoro app on your phone and put it into flight mode to kill other distractions. It’s the best way I’ve found of powering through the work you need to do, but don’t always want to. There’s a more extreme 50 minute  version of it called Focusmate, where your concentration is remotely observed by a total stranger. Try it if you dare.

7: Try Trello for transparent work sharing and delegation across teams

We are big Trello fans at Bromford Lab with our work shared openly for all. We also keep a private board as well to prioritize work across the team. Making it visible this way means we can call for help when we are blocked or delegate work when people have capacity. It shifts the focus completely away from your inbox.

8: Set visible boundaries

The way you work has to be the way that works for you, not for everyone else. That might mean setting an email out of office communicating you only check in once a day. It might turning your phone off and saying you are concentrating on deep work. It might be wearing headphones in the office to signal you don’t want interruptions.

Whatever it is – set your own boundaries and make them known.


 

I haven’t cracked this 100%. However as I finish writing this post at 8:15am I have nine unanswered emails and just 90 minutes of meetings today. Something is beginning to work.

Most productivity hacks fail, no doubt many of the above would fail for you personally.

The trick is finding the ones that work for you and balance your needs with those of your colleagues. My advice however would be to not sit around waiting for this, it’s a truly rare employer than places restrictions on meetings, emails and phone calls.

You need to develop your own rules and boundaries that protect your time and creativity, never mind your sanity.

How your culture can promote innovation

I spent a wonderful day in Belfast this week with a group of Housing Organisations. It was refreshing as I got to talk not about tech and social media – but of leadership and culture.

We often bemoan the lack of adoption of innovative practices across the public sector and local government. But less often do we examine the reason why. 

One of them is they just aren’t ready for the latest innovation.

The culture of some organisations is superbly designed to repel anything new. Even if you let it in the organisational antibodies would surround it – killing it in no time. Like the common cold – you may get away with being a bloody great irritant for a while – but against a strong body you’ve no chance long term. 

I’ve been lucky enough to visit lots of organisations doing presentations on the Bromford culture – usually with my co-presenter Helena Moore (who recruited me long ago and did many of the slides above).  

We date our cultural journey from about 2000 – although truth be told a lot of the way we do things were laid out well before then. 

Here are four things I’ve picked up about culture and innovation along the way: 

Leadership is critical

You simply cannot create a culture of innovation if your leadership is not on side. As I’ve said before , if you’ve tried to change executive attitudes and the CEO still doesn’t get it – you have only one option.

Leave the company. 

It’s a noble task to continue the fight – but futile. Find somewhere where your energy and passions will be put to better use. 

The private sector is not more innovative than the public sector. 

There’s good and bad in both. However the private sector has got greater self belief and tends to source ideas better from customers and colleagues. The public sector , which can be prone to increased bureaucracy and risk aversion, is more likely to smother people’s natural creativity. When you’ve had an idea crushed for the 100th time it’s only human to stop telling people about them. Value all colleague and customer ideas – and have a disciplined approach to testing them out.

Being publicly funded is no excuse to be as boring as hell.

Mission and values set a tone for creativity. 

If you’re doing it right they become more than words on paper. They become a call to action and set a behaviour for the organisation. We ditched our mission and values when we realised they were exactly the same as hundreds of others. We asked colleagues to come up with something that they could believe in and remember. 

They came up with the DNA – Be Different, Be Brave , Be Commercial , Be Good. They’ve been made hashtag friendly so people use them in social conversations.  Others have attached their own personal meaning to the words.

Language matters.

It defines us. At Bromford we don’t use the word department (it’s team) we don’t call people staff (they are colleagues) , we don’t say tenants (they’re customers). I’m frequently challenged on the latter when I use it on Twitter. But I have been for over 10 years! Let your organisational language evolve for you and ignore those who sneer or pick fault. Be different.

Never believe your hype.

No matter what awards you win. No matter how many customers say you are brilliant – never ever believe it. The right cultures blend respect for their tradition with a healthy paranoia about the future. Your history counts for nothing tomorrow. 

On 24th October is was our Bromford Bash – a gathering that we feel is culturally important enough to bring 1200 colleagues together. 

It was the last event where Mick Kent will be our CEO. He’s moving on to new adventures in January.

CEOs come and go these days but Mick has headed up Bromford for 30 years. That’s longer than many of our customers and colleagues have been alive. He’s been an immense keeper of the culture. 

He’s one of the few CEOs I could confidently pitch an Innovation Lab to with the words “Look , 75% of what we do will fail”. But I knew I wouldn’t be shown the door. 

Innovation is most likely to take hold where strong leadership coexists with healthy financial viability and a well managed approach to risk. 

As Mick said on Twitter recently  “I never wanted us to be like everyone else …always proud to be different”.

What a journey. 

I guess the next one has just begun. 

Don’t Listen To Your Sector: Be More Weird

Had a bit of drama over the past week. I’ll recap it for you as quickly as possible – as most readers of this blog don’t work in the same sector as I do.

Essentially Mick Kent, my CEO, wrote a challenging piece setting out why we have embarked upon a different service vision. Bromford are celebrating 50 years in business – so you wouldn’t think it particularly controversial to reflect on the past and consider the future.

Not so. The piece sparked some astonishing responses – especially on social media. Many in the sector expressed derision and even outright contempt. How could one of their own say such things?

But experience suggests this is just a natural crowd reaction to someone stepping out of line and being different.

You’ll never see a sector – be it Housing, Care, Support or Health, drive innovation. It’s simply not in the interests of the majority to reward disruptive behaviour.

It’s one of the eternal challenges for industry bodies – they have to reflect the views of their average member. And the views of the average member are, by definition, average.

You’ll never find a sector that is wholly admirable either. Be it banking, retail, travel or charitable – you will find the good, the indifferent, and the bad.

And you’ll also find a few disruptors – pacesetters who are pushing forward with a bold new vision. Often that vision will be treated with initial scepticism – sometimes by customers as well as industry peers.

In the last month the 2013 UK Customer Experience Excellence Top 20 was announced. You’ll see that it’s made up of companies who have faced criticism precisely because they challenged the accepted order of things.

Let’s glance at the Top 10 :

10 – Waitrose – Broke out of their southeast heartland despite people saying, “It’ll never work in the north”.

9 – M+S – Launched Plan A (“because there is no Plan B”)  a programme to instil innovation across 81,000 employees and lose their old fashioned image.

8 – Ocado – A High St store “without any stores “ founded by three guys with no experience of retail. “A disaster waiting to happen” said critics.

7 – Lush – Showed cosmetics can be ethical and environmentally responsible, whist also being super indulgent and pleasurable. ” We hire for values , not skills”.

6 – M+S Simply Food – Darling of the middle classes opens branches in railway stations , airports and hospitals. Critics predict failure – “People will resist the idea of carrying high cost food shopping around with them.”

5 – Virgin Atlantic – Challenging the establishment, improving service and astounding its customers: “We’ve never been afraid to upset people”.

4- Amazon – From “destroyer of Book Shops” to “destroyer of the High Street”. Adored by their customers.

3 – First Direct – The only bank people love. Launched with two ad campaigns:  a negative one showing the everyday aspects of normal banking. A positive one showing how good First Direct would be. The banking sector was appalled. Customers applauded.

2 – QVC – Almost universally derided on its UK launch in 1993. Now a global leader in video and eCommerce retail. Just launched QVC Sprouts, a crowdsourced competition to search for the best up-and-coming entrepreneurs and new products

In first place? John Lewis.

A few years ago I was talking to John Lewis employees at a conference where they had been speaking. They told me that far from being lauded by their own sector they were often criticised. People said it was arrogant and pretentious they had their own language (colleagues as “Partners” for example). Their recruitment practices and culture had been described as “a cult”.

“People just think we are a bit weird,” they told me. “But we’re not bothered by what the industry thinks. Just the customers.”

I imagine the retail sector were cynical about the fuss around The Bear and The Hare , the Christmas advert by John Lewis . As was I.
